What kinds of things do you do to cut down on waste? Where are you losing money? How do you organize things so you dont break equipment or have to buy some of the same things over and over.

I try to stay on top of waste and loss, but darn if it doesnt happen. I am cracking down on my crews again, to much loss and waste is going on.

For example. We use a lot of Sunbelt lifts. Well if you dont fill them up with fuel after you are done using them, Sunbelt charges $8 a gallon. Saw this happening to a lot of my reantal lifts last year and cracked down, told my foreman and crew to fill them. They were doing good, but recently I have been getting charged again, they will throw 5 gallons in, but it needs 8 gallon, just got a charge of $15 & $77 on two lifts. I was pissed, this isnt the first time recently. I tore into my foreman, he said he put 5 gallon in each, Duh, obviously it wasnt full. Told him he is going to have a pay cut if these dont get filled EVERY time

We have rakes, brooms, shovels, poles for brushes, leaf blowers. We carry a ton of stuff in our trucks. Well they get thrown in the back of trucks and the next thing you know, theres tons of crap thrown on top of them, rakes and brooms get bent and busted.

We I installed PVC tubes like the land scapers to put all the rakes etc in them so they arent laying in the back of my trucks getting busted. I come in the other day and most of the tubes are empty. WTF. Yup, cracked the whip that day

Parts and tools, no one can find crap. I watching my guys going from truck to truck looking for a fricking Oring or a wrench. I have all kinds of tool boxes, draw boxes etc on the trailers and no one can find crap.

Last week I went in and tore apart trucks and shops. I have told these guys to do the same at least once a month, they do superficial clean up. I spent hours with 4 crew members and found Quick connects, etc etc spread out EVERYWHERE. Hell, found 20 adjustable wrenches, 10 pry bars, etc etc etc.

I am not going to lay off on these guys, they are costing me money. Arggggg

What kind of things do you all do to cut down on waste??
 
Maybe shoot one of them in the foot? Ya know nothing bad just a wound, this worked well for my Uncle Rocco in his carting buisness. Or you can just hurt them in the wallet, something breaks or cost's the company because of their neglect or carelessness then it's on them, beleive me when you take it out of their pay, it's an eye opener.

I had two small jobs this weekend I wanted to do myself because it didnt pay to have a couple of guys do it so I grabbed a truck and one of my trailers and off I went over 45 minutes away. I get there and no fuel in the burner, cant find o-rings, no oxalic acid, flat surface cleaner tips were clogged and the extention wand leaks like a sive. WTF I was Pissed. I have great guys and they are supposed to fill fuel tanks, check all equipment, replace tools needed every single night. I almost fired two of them when I got back to the shop and saw them just hanging around on my time. I quess I have to keep on them every week.

I have learned I have to stay on them all the time, 85% of the time they are great or should I say good, but I pay them 100% of the time so they should be giving 100% all the time

Sometimes I do wish I could shoot one or two of them
 
Jeff it's cheaper to issue them there own, sure the start up cost of setting everyone up is a lot. It will decrease and Eliminate most of it.

Color code or engrave the equipment .

Our guys have there own tools and equipment they need. They check it out and it's inspected for audit. If there's something gone it's there problem.

If something's broke or needs repair we replace it.

We put our guys on percentage of rev. They get paid by the job. The jobs are bid w/ time in mind, but there is no way to milk the clock. When we made this shift, we found that if something needs to be fixed, it is noted or fixed. The guys do a better job of keeping tanks full, restocking chems and materials, and being sure everything is in working order. Before the change, I took a van to do a few jobs one day. The heat didn't work...we do KEC...I asked the crew about it and they said it had been that way for about a week... When I got their invoices (stating the hours worked) I could see they were almost dbl the budgeted hours! We switched to % about two weeks later. I signed those checks very reluctantly!
We have PVC to keep wands off the ground, but we need to re-fit our vans w/ shelves to better organize things.
I think I need to add Ron's idea of personal tool sets. We run crews of 2-3 so it's difficult to single one out, but I'm sure it could be done. The guys also keep each other in line now. If they show up and the equipment is a mess, no chem/materials, leaky wands/tips, the guys go nuts on whoever is to blame!
My payroll has always had a % of revenue goal, and we used to use any "excess" that accumulated for special incentives. I miss that aspect now, but I think I'm almost getting the same benefits.
 
Jeff, you may want to take one of your guys and pay them extra to come in early or stay late to do inventory, fill tanks, restock refill chems, straighten and organize, etc. I would pick your most OCD person and assign them that task. I would think 30 min to 1 hr a day for a couple of rigs would be all that is needed on a daily basis. Some guys are great workers but lazy organizers. Give this to one person but pay them extra for it. Your better off in the long run to make one person accountable.

I have a different mind set, if a person cannot manage themselves I don't need them. You will spend more on Labor than stuff costs. Just from a past lesson, sounds great on paper
